The Story behind the success

Challenge

Swat.io serves 1,600+ paying customers across two very different segments: enterprise brands and agencies managed by a team of four account managers, and a self-service segment of 800+ customers that nobody had the capacity to watch. Churn in the enterprise segment was manageable, but in self-service it was inconsistent and its drivers were invisible because there was no insight into how those customers actually used the product.

The underlying problem was fragmentation. Billing lived in Chargebee, CRM data in HubSpot, support conversations in Intercom, and product usage in PostHog and none of it was connected. There was no customer health scoring, so account managers jumped between four tools to prepare for every call, and at-risk customers surfaced only after they had already decided to leave.

Health scoring profiles per segment

Because enterprise and self-service customers behave so differently, Swat.io runs five health scoring profiles tailored by segment and company size: Enterprise, three self-service tiers, and a default profile. Each profile weights real product engagement signals from PostHog, from published posts to active channels, picked from 132 available attributes and metrics, so a small self-service account is never judged by enterprise standards. A complementary fit score maps each account's potential, giving the team an instant view of the entire enterprise portfolio and self-service base.

Portfolios and smart alerts for account managers

Each account manager works from their own portfolio, with owners synced automatically from HubSpot. Smart alerts flag declining health scores, so the team reacts to signals instead of waiting for a cancellation email. Intercom conversation ratings sync in as well, making negative support experiences visible on the customer record immediately.

Two-way HubSpot sync

Data flows in both directions: health scores are pushed back into HubSpot, so account managers see risk directly in the CRM they already work in, without switching tools.

Contact-level scoring

Beyond company-level health, Customerscore.io synced 15,685 individual contacts from PostHog, each with nearly 100 usage metrics and its own health score. The team can now see which champions inside an account are active and which are going quiet, long before it shows up in revenue.

MCP Server + Claude

The Swat.io team connected the Customerscore.io MCP server to Claude and queries live customer data in natural language, building churn warnings and recurring reporting commands on top. The team had wished for exactly this combination before it existed; today it is part of their workflow.

Impact

The account management team validated the scoring against their own knowledge of the accounts: the health score matched reality in roughly 75% of cases right after launch, and even where it disagreed, it surfaced customers who were paying but barely using the product, exactly the accounts that used to slip through unnoticed.
